Listen to What They Did Not Say

TL;DR: Most people train themselves to hear volume, not signal. Heavy content, heavy seasoning, heavy internet — and the tongue goes numb. The higher you go, the more every sentence carries a second payload. If you cannot hear what was not said, you do not get blocked by politics. You get blocked by missing the gate.

I am James, CEO of Mercury Technology Solutions. Hong Kong — August 2026

People keep asking me the same question in different clothes:

How do you hear what someone did not say?

Today there was a clean case.

We had been talking about Water Margin in the morning. A reader left a comment that other readers pushed to the top. I understood the subtext immediately. They were holding up a mirror:

What do you actually have — capital, background, reputation, a rare skill, a rare credential? If you have none of that and still cast yourself as one of the 108 stars, that is not ambition. That is missing self-knowledge, then burning cycles arguing with reality.

That reader got it. And practiced it.

Which means a lot of you already understand the move. You are not waiting for me to translate every line into baby food.

Hearing what was not said is simple when the mind is quiet. Noise drops. The off-screen audio comes through.

Your tongue is trained by what you eat

The process is the same as taste.

Eat heavy oil and heavy seasoning every day and your threshold climbs. Eventually you are not tasting food. You are tasting stimulation.

Stay plain long enough and a bowl of plain congee still reads sweet. Add one jujube, cook it, remove the fruit — and you still notice the jump in sweetness.

Acuity is maintained. It is not gifted once and stored forever.

Look at Ronaldo’s body fat. Then look at the soft midsections on too many national-team photos. Carry a general’s belly onto the pitch and ask for millisecond reactions. The body already answered.

Ask yourself a harder version of the same question:

Do we taste ingredients — or do we taste the spice blend?

Usually the blend. For three boring reasons:

  1. Cheap

  2. High volume

  3. Low requirement on the eater

If a dish only works when the diner already has a refined palate, it will never become street inventory. It cannot scale that way.

Most people have little money, little time, and no emperor’s tongue. They want the cheapest possible shock to a numb system. Freshness is optional. Quality is optional. Hit the nerve. Move on.

Now change the room.

State banquet. Senior guests. High protocol. Is heavy, greasy, one-note seasoning respectful — or is it an insult dressed as hospitality?

That is why the old national banquets leaned Huaiyang: relative restraint. Less assault. More precision.

Same content. Different rank of listener. Different method.

If you speak to every room like a night market stall, do not be surprised when serious rooms treat you like street noise.

Two men, one bird, zero literal meaning

Chunyu Kun spoke to King Wei of Qi with a story, not a memo.

In the kingdom there is a great bird. It has sat in the king’s courtyard for three years. It does not fly. It does not cry. Why?

The king smiled:

This bird does not fly — but when it flies, it will pierce the sky. It does not cry — but when it cries, it will startle the world.

Chunyu Kun was needling and advising at once. The king was answering and committing at once.

On the surface: nothing. Under the surface: everything.

Now drag the same scene into a different register.

Second uncle kicks the door with a shoe sole in hand:

Ah Wei, what are you doing? You finish nothing, you waste everything. Three years. The pot is empty. Go get a job.

Ah Wei:

Second uncle, I can’t find work. Even delivery apps want a 211 degree now.

That is speech with no second floor. Face-value in, face-value out.

Most of what wins on the internet is the second kind. It hits. It is greasy. It is salted. It performs.

Consume enough of it and you will notice the side effect:

You lose sharpness. Same silhouette as the soft midsection on the pitch. Funny until the game starts.

Unless you plan to stay at the bottom of the stack

If your whole career is someone shouts and you move, face-value language is enough.

The moment you gain altitude, the room changes. You stop receiving instructions painted on your face. You start receiving Chunyu Kun and King Wei.

I have told this story before. More than ten years ago, when we were still building a platform product, the executive VP and I went to visit a game company. Goal: get their app onto our platform.

In his office sat a small fish tank. One goldfish.

He pointed at it:

This fish looks good in a small tank. Put it in a pond and you cannot see it. A pond cannot have only one fish.

I heard the close. I stood up to leave.

The VP did not. He stayed on the original topic for another two hours, through lunch.

On the way back I told him: he rejected us in the opening metaphor. You never left the first sentence.

The fish was their application. Our platform was the pond.

Implied meaning:

If the pond already had many fish, he might add one more as decoration. If the pond was empty, he refused to be the first lonely fish.

To continue the negotiation, we needed other fish already in the water — or a credible plan to bring them.

The VP thought about the week he had been living and admitted it: too busy, head swollen, hearing dulled.

I left early on purpose. No deal that day was fine. Better a clean exit than the lasting impression that our company could not parse a sentence. That impression is expensive. It follows you into the next meeting.

Unless you intend to remain the engineer who only receives shouted tickets from a PM, this skill is not optional.

One level up, subtext is the default protocol.

Leaders are not “spouting nonsense” all day. If it sounds like nonsense, you are on the wrong frequency. Every line is doing work. Your job is to hear the work.

The promotion nobody writes into the JD

Nobody grades this when you go from IC to team lead.

Everybody grades this when you go from team lead to department head — even if the scorecard never names it.

You are the youngest lead. One day the boss takes you to play golf with other bosses.

Some people hear “golf” and go practice swing path.

Nobody invited you for ball flight.

They invited you to see whether you can hear what that circle is actually saying.

Hear it, and the path stays open — youngest exec, partner track, maybe your own shop later. Miss it, and the quiet verdict lands: this one tops out at lead. Send him back to overtime with the team.

I am not insulting overtime with the team. That work is real. It matters.

There will always be someone younger who can out-hour you. When you hit forty-five, body done, grind no longer available as identity — you will remember this paragraph.

By then the window is usually closed. The market does not hold a seat because you finally became philosophically ready.

Opportunity rarely announces itself as opportunity. It shows up while you still feel young enough to shrug off what you do not understand.

Not understanding is not neutral. It walls the staircase while you keep climbing the same floor and calling it hustle. Time does not wait. Age arrives on schedule.

Acuity is not a lecture you can swallow

This is why I keep hammering awareness and exploratory force.

Open your eyes. See the flower yourself.

If I have to tear the flower apart, pry your mouth open, and pour the petals in, the exercise already failed.

Plain congee. No sugar. Your tongue is numb. I shout: sweet. You shout back: sweet.

Useless. The tongue still feels nothing.

What actually moves outcomes is not that you survived super-spicy internet, final-boss spicy, ultimate spicy. Not that you can recite every punchline on the timeline.

It is whether a higher tier will admit you.

Admit you, and life gets easier — for you and for the people attached to you. Refuse you, and the same raw effort produces a harder life.

So what am I actually training?

Not another stack of takes. Not a louder personality.

I am trying to make you the kind of person a higher room can accept without wincing.

First requirement: you look like someone who can hold a thread. Someone who hears.

And the precondition for that is not a bigger feed.

It is restored sensation. Restored sharpness. Built awareness. Built exploratory force.

Stop training only on heavy salt. Start protecting the part of you that can still taste plain congee.

Listen to what they did not say. That is the channel where altitude is granted — or quietly denied.
